Design is Not a Layer. It’s the Foundation

Most organizations treat design as a layer.

Something applied after:
– Product decisions are made
– Technology is defined
– Business goals are locked

At that point, design is expected to “make it better.”

It can’t.

Because by then,
the most important decisions are already made.

Design is not how something looks at the end.

It is how something works from the beginning.

When design is treated as a layer:
– Problems are disguised, not solved
– Complexity is hidden, not reduced
– Users are managed, not understood

When design is the foundation:
– Decisions start with real use
– Systems are built around behavior
– Simplicity is intentional

This is the difference between
functional products
and loved products.

Most companies build from:
Technology → Features → Interface

Very few build from:
User → Experience → System → Technology

The order matters.

Because once the foundation is set,
everything else follows.

You can’t fix a broken foundation
with a better interface.

And that’s why many products feel polished—

but still don’t work.
